Scope first, criteria second

The document itself is written in Vietnamese; this page describes its contents in English. It opens with a scope page: which part of the operation is being measured, the run period, and what sits inside and outside the measurement. Scope is settled before any numeric criterion is stated, because a criterion read apart from its scope is easy to misread as a commitment for the whole fleet.

Six acceptance criteria, signed before day one

The document lists six specific acceptance criteria, each with its own numeric threshold and measurement method. The thresholds do not appear on this page: they live in the downloadable file, because they are the numbers both sides sign before the Pilot starts running, not marketing copy. All six are signed before the first day of the run, with none added or adjusted midway.

The consequence if one criterion is missed, agreed in advance

The document states three pre-agreed responses for a criterion that is not met: extend the measurement period, narrow the measured scope, or stop the Pilot. Which one applies is not left for discussion after a result comes in; it is written as a rule alongside the criterion, so neither side has to negotiate the consequence while looking at a bad number.

What this Pilot does not conclude

A dedicated section lists what the Pilot does not prove: it is not evidence for the whole fleet if the Pilot ran on only part of it, not a commitment about peak-season performance if the Pilot ran in a quiet season, and not a substitute for a long-term operating contract. This section exists so a good Pilot result is not read more broadly than what was actually measured.

Appendix: the data questionnaire

The final page is a short questionnaire about the operation's existing data: which system currently records orders, what format delivery coordinates are stored in, and who can export that data to a file. Answering it before filling in the Pilot data template shortens preparation, because most of the time before a Pilot is lost to finding the person who can export the data, not to the optimisation itself.
